This article presents ten Scrum Master interview questions that test whether a candidate can facilitate AI adoption without losing self-management. As usual, each question includes guidance on answers and red flags.

Intro

Your Scrum Master candidates can recite the Scrum Guide. Can they coach a team through AI adoption without losing what makes Scrum work? These ten questions will tell you.

AI tools are changing how Scrum Teams build products. Code assistants generate pull requests. AI drafts Product Backlog items from meeting transcripts. Stakeholders expect faster delivery because "the AI should handle that." Meanwhile, some organizations use AI to reintroduce the command-and-control practices that Scrum was designed to replace.

The Scrum Master's job has not changed: coach the team, protect self-management, apply empiricism. But the operating environment has. A candidate who cannot facilitate a conversation about AI-generated code quality or recognize when "AI-powered team metrics" is surveillance by another name is not ready for 2026.

These questions are drawn from the seventh edition of the 97 Scrum Master Interview Questions guide. They cover two areas: how a Scrum Master coaches a team through AI adoption (Set 13), and how organizational actors use AI to sabotage agile practices (Set 14). Each question includes guidance on what to look for and red flags that signal a candidate lacks the depth to handle these situations.

Set 13: AI and the Agile Practitioner

Background

  • AI is not a topic outside the Scrum Master's domain. When a Scrum Team adopts AI tools, it is a change management challenge, a team dynamics challenge, and a quality practices challenge. All three fall within core Scrum Master territory.
  • A Scrum Master does not need to be an AI engineer. But they need to understand how AI tools change team practices, collaboration patterns, and value delivery. The same is true of any technology shift the team faces: the SM's job is to coach the team through the change, not to be the technical expert.
  • AI introduces new anti-patterns alongside new capabilities. A competent Scrum Master can distinguish between productive AI use (augmenting human judgment, accelerating routine work, expanding the team's capacity to experiment) and AI theater (adopting tools for the sake of appearing modern, replacing human collaboration with automated outputs, using AI-generated metrics to surveil rather than support).
  • The same empirical approach that Scrum applies to product development applies to AI adoption: hypothesize what benefit a tool will provide, experiment within a timebox, inspect the results, and adapt. There is no reason to treat AI adoption differently from any other practice change.
  • AI affects all three Scrum accountabilities: the Product Owner faces new questions about AI-powered features and AI-assisted discovery; the Developers face new questions about AI-generated code, testing, and the Definition of Done; and the Scrum Master faces new questions about coaching teams through a technology shift that changes how work gets done.

The following questions assess whether a candidate is thoughtfully engaging with how AI changes their operating environment, or whether they are either ignoring it or uncritically embracing it:

Q88: AI Tools and Team Practices

Your Scrum Team has started using AI coding assistants (such as Claude Code or Codex). Some Developers love them; others resist. How do you approach this as a Scrum Master?

Tool adoption within a self-managing team is a team decision, not an individual one, and not a management edict. The Scrum Master's role is to facilitate that decision, not to make it.

A practical approach:

  • Make it a Retrospective topic: What is working well with the AI coding assistant? What problems has it introduced? What do we want to try next Sprint? The Scrum framework already has the right event for this conversation.
  • Advocate for experimentation: The team might agree to a timeboxed experiment: "For the next Sprint, everyone uses the AI assistant for code suggestions. At the end of the Sprint, we evaluate the impact on code quality, review time, and shared understanding." The outcome of the experiment informs the decision.
  • Address the real concerns: Resistance to AI tools is rarely about the tools themselves. Developers may worry about code quality, losing skills, code reviews becoming meaningless if the AI writes most of the code, or their job security. These concerns deserve honest discussion, not dismissal.
  • Watch for the subtle anti-pattern where AI-generated code reduces the team's shared understanding of the codebase. If one Developer produces three times more code with AI assistance, but nobody else on the team can read or maintain it, the team has traded short-term speed for long-term fragility.

Red Flags:

  • The candidate dismisses AI tools as "not my area" or "a developer decision." (Tool adoption is a team dynamic that the Scrum Master should facilitate.)
  • The candidate mandates adoption or bans tools without involving the team in the decision.
  • The candidate shows no awareness of how AI-generated code might affect peer review, code quality, testing, or shared understanding of the codebase.
  • The candidate treats the question as purely technical and misses the human dynamics (fear, resistance, excitement, overconfidence).

Q89: AI-Generated Artifacts

Should Product Backlog items, such as user stories and acceptance criteria, be generated by AI? What are the benefits and risks?

AI can accelerate the drafting of Product Backlog items. It can suggest acceptance criteria, identify edge cases, and generate first drafts from meeting notes or customer feedback transcripts. As a starting point, this is useful.

The risk is in what gets skipped. The real value of collaborative backlog creation is not the artifact. It is the conversation that produces the artifact: the shared understanding between the Product Owner and the Developers about what they are building, why it matters, and what "done" looks like.

When AI generates the backlog items, and the team treats them as finished, the "card, conversation, confirmation" principle collapses into "card." The result is the same anti-pattern the guide warns about in Q11 (External Requirement Documents): a waterfall process dressed up in agile language. The source changed from a project manager to an AI, but the dysfunction remains the same.

A strong candidate will describe a balanced approach: use AI for drafts, but treat every AI-generated item as a starting point for the team to refine collaboratively. The refinement conversation is where the value lives, and no AI tool can replace it.

One specific concern to watch for: some Product Owners, under pressure to keep a large Product Backlog "ready," will use AI to mass-produce work items. This inflates the backlog with items that have never been discussed, estimated, or prioritized through genuine team collaboration. It recreates the "400 items in the backlog" anti-pattern (see Q17) at machine scale.

Red Flags:

  • The candidate sees no risk in AI-generated Product Backlog items and treats them as equivalent to collaboratively created ones.
  • The candidate cannot explain why the collaborative creation process matters beyond efficiency.
  • The candidate dismisses AI's role entirely ("we should always write stories manually") without acknowledging that AI-assisted drafting can save time when used correctly.
  • The candidate is unaware that tools actively market "auto-generate work items from meeting transcripts" as a feature, making this anti-pattern easy to fall into.

Q90: Coaching a Team Through AI Adoption

Describe how you would help a Scrum Team adopt AI tools in a way that improves their effectiveness without disrupting their working practices.

The answer to this question should sound like the answer to any other change management question in Scrum. If the candidate applies fundamentally different principles to AI adoption than to any other practice change, something is off.

A good approach:

  • Start by understanding the problem: What is the team trying to improve? If the answer is "nothing, but management told us to use AI," the first conversation is about finding a genuine use case, not about adopting a tool.
  • Run small experiments within Sprints: "This Sprint, two Developers will use an AI coding assistant for unit test generation. We will compare the quality and time spent against our usual approach." Measure the outcome. Discuss it in the Retrospective.
  • Scale what works, abandon what does not: The same empirical process Scrum uses for product development applies to tool adoption. There is no reason to roll out AI tools to the entire team before validating that they solve a real problem.
  • Watch for unintended side effects: AI tools can change team dynamics in subtle ways: less pair programming because the AI becomes the "pair," less knowledge sharing because individuals become more productive alone, and less code review rigor because "the AI checked it." These side effects are not guaranteed, but a good Scrum Master watches for them.
  • Protect the team's self-management: If AI adoption is imposed from outside the team (by IT, management, or a CTO initiative), the Scrum Master's job is to ensure the team retains ownership of how and whether they adopt the tools. Mandate a problem to solve, not a solution to use.

Red Flags:

  • The candidate has no structured approach to introducing new tools or practices.
  • The candidate treats AI adoption as an IT decision, not a team decision facilitated by the Scrum Master.
  • The candidate cannot connect AI adoption to Scrum's inspect-and-adapt cycle. (If they would not apply empiricism to AI adoption, they probably do not apply it elsewhere either.)
  • The candidate shows no awareness of potential side effects and treats AI tools as purely beneficial.

Q91: AI and the Definition of Done

Should a Scrum Team's Definition of Done address AI-generated code or AI-assisted work products? If so, how?

Yes. The Definition of Done describes the quality standard that every Increment must meet. When AI generates part of the work, the quality standard should not drop.

Specific areas a Definition of Done might address:

  • AI-generated code requires the same peer review as human-written code. A Developer is accountable for understanding any code they commit, regardless of who (or what) wrote it.
  • AI-assisted test cases require human review of edge cases and boundary conditions. AI tools tend to generate tests that verify the happy path. The unusual failure modes often require human judgment.
  • AI-generated documentation or acceptance criteria should be validated by the team rather than accepted at face value. AI can hallucinate requirements that sound plausible but do not match what the Product Owner intended.
  • If the team uses AI for code refactoring or migration, the resulting code should pass the same quality gates as manually refactored code: tests pass, no new technical debt, no unreviewed changes.

The principle is straightforward: accountability does not transfer to the tool. The Developers own the quality of the Increment regardless of how it was produced. The Scrum Master facilitates the conversation about what "Done" means when AI is involved; the team decides the standard.

Red Flags:

  • The candidate sees no connection between AI tools and the Definition of Done. (If the tools change how work is produced, the quality standard needs to address how that work is verified.)
  • The candidate assumes AI-generated code is inherently trustworthy and does not need the same review process.
  • The candidate wants to exempt AI-generated work from quality standards to "move faster." (This is the same false economy as skipping testing to ship sooner.)
  • The candidate cannot give concrete examples of what a DoD entry for AI-generated work might look like.

Q92: AI Ethics in Product Development

Your Product Owner wants to implement an AI-powered feature that uses customer data in ways some team members find ethically questionable. How do you handle this as a Scrum Master?

The Scrum Master is not the ethics police. And the Scrum Master does not have authority over product decisions. But the Scrum Master is responsible for creating an environment where concerns can be raised and heard. The Scrum Values of Courage and Openness exist for situations like this.

A practical approach:

  • Create a space for the concern to be discussed: A dedicated team discussion (possibly during a Sprint Retrospective or a separate session) where the team member can articulate their concern without fear of reprisal.
  • Ensure all perspectives are heard: The Product Owner has context about the business case. The concerned Developers have context about the implementation details and their own ethical judgment. Both perspectives matter.
  • If the concern is about legal compliance (data protection, GDPR, sector-specific regulation), escalate to the organization's legal or compliance function. This is not optional.
  • If the concern is about ethics (the feature is legal but the team disagrees with the approach), the Scrum Master facilitates the conversation but does not override the Product Owner's decision. What the Scrum Master can do is ensure the Product Owner makes an informed decision, understanding the team's concerns and the potential risks.
  • If a Developer's ethical objection is strong enough that they cannot, in good conscience, build the feature, that is a legitimate position the team needs to work through. Forcing someone to build something they believe is harmful will poison the team's trust and collaboration.

The best candidates will share a real example. This scenario is common enough in 2026 that an experienced practitioner will have encountered something similar.

Red Flags:

  • The candidate dismisses the concern ("that is not our decision to make") without creating space for discussion.
  • The candidate overrides the Product Owner and refuses to let the team build the feature. (That is not the Scrum Master's authority.)
  • The candidate has no framework for handling ethical disagreements and hopes the problem resolves itself.
  • The candidate conflates legal compliance with ethical judgment. Something can be legal and still ethically questionable; something can be ethical and still non-compliant. A good Scrum Master recognizes the distinction.

Q93: AI Replacing Team Members

Management suggests reducing your Scrum Team's size because "AI can do the work of two developers." How do you respond?

This is a conversation most Scrum Masters will face, if they have not already. The answer requires pushing back constructively while staying engaged with management's perspective.

AI tools augment Developers. They do not replace the human judgment, domain knowledge, collaboration, and creative problem-solving that make a Scrum Team effective. A Developer using an AI coding assistant can write code faster, but code production was never the bottleneck in most product development efforts. Understanding customer problems, making design decisions, reviewing each other's work, handling the unexpected, and maintaining the product over time are all fundamentally human activities.

Specific arguments a candidate might raise:

  • Smaller teams mean less cognitive diversity: Fewer perspectives during refinement sessions means fewer chances to catch bad assumptions, missing edge cases, or suboptimal solutions.
  • Smaller teams are more fragile: When a team of five loses one person to illness or vacation, 20% of its capacity is lost. When a team of three loses one person, a third of the capacity is gone.
  • AI-augmented productivity is variable, not guaranteed: Some tasks benefit enormously from AI assistance (boilerplate code, test generation, documentation). Others benefit barely at all (complex architecture decisions, debugging race conditions, navigating stakeholder politics). Assuming a flat productivity increase across all work is a planning error.
  • The strongest response is to propose evidence: "Let us run a Sprint with the current team and AI tools, measure the output and outcomes, and make the staffing decision based on data." This applies empiricism to the question rather than arguing from ideology.

The candidate should be direct with management while staying constructive. Refusing to engage with the question is as problematic as agreeing without pushback.

Red Flags:

  • The candidate agrees with management without questioning the premise.
  • The candidate refuses to engage with management's perspective at all ("AI cannot replace humans, end of discussion") without offering evidence or proposing an experiment.
  • The candidate has no arguments beyond vague appeals to "teamwork" and "collaboration."
  • The candidate does not propose a data-driven approach to validate or invalidate the assumption.

Q94: The Scrum Master's Own AI Competence

To what extent should a Scrum Master understand AI tools and capabilities? Is technical AI literacy a requirement for the role?

This question is intentionally open-ended. There is no single right answer, but there are wrong ones at both extremes.

A Scrum Master does not need to build AI models or write prompts for production systems. But they need enough understanding to:

  • Facilitate meaningful conversations when the team discusses AI tool adoption. A Scrum Master who cannot follow the conversation cannot facilitate it.
  • Recognize when AI is being used as theater versus genuine improvement. If a team claims AI "doubled our velocity," but the code review backlog is growing, and defect rates are rising, something does not add up. The Scrum Master needs enough understanding to ask the right questions.
  • Help stakeholders understand what AI can and cannot do for the team. Stakeholders with unrealistic AI expectations create pressure that distorts the team's priorities.
  • Coach the team through changes to their practices introduced by AI. Pair programming with AI, AI-assisted code review, AI-generated test cases: these all change how the team collaborates. The Scrum Master needs to understand the change well enough to coach through it.

The parallel to draw: a Scrum Master does not need to write production code, but benefits from understanding software development well enough to coach an engineering team. The same applies to AI. The bar is not expertise. The bar is sufficient fluency to be useful.

Red Flags:

  • The candidate claims AI competence is entirely unnecessary for a Scrum Master. (In 2026, this signals a lack of awareness about how the profession is changing.)
  • The candidate claims they need to be an AI expert. (Overreach. The Scrum Master's value is in facilitation and coaching, not technical depth.)
  • The candidate shows no curiosity about how AI affects their domain. This is the most telling red flag: a Scrum Master's core skill is learning and adapting. A candidate with no interest in understanding AI is displaying a learning orientation problem that will surface in other areas, too.

Q95: AI and Organizational Agility

How might AI tools change the way organizations scale their agile practices? Could AI reduce the need for scaling frameworks?

This is a speculative question. There are no established answers. The value is in how the candidate thinks, not what they conclude.

One plausible line of reasoning: If AI tools make small teams more capable (faster code production, better testing, automated documentation, AI-assisted product discovery), then fewer teams might be needed to accomplish the same work. Fewer teams mean less need for cross-team coordination, which is the problem scaling frameworks exist to solve. In that scenario, AI does not replace Scrum. It makes Scrum's original design (a small, cross-functional team solving a problem) viable for larger-scale work.

Another plausible line: AI introduces its own coordination overhead. Shared AI infrastructure, model governance, data pipeline dependencies, and AI ethics policies all require alignment across teams. This might create new forms of scaling challenges even as traditional ones diminish.

A balanced candidate will hold both perspectives without collapsing into either. They might note that the most effective organizations have always tried to descale rather than scale: push decisions to the team closest to the problem, reduce dependencies, and make teams more autonomous. AI could accelerate that trajectory.

Red Flags:

  • The candidate has never considered how AI might affect organizational structure or team topology.
  • The candidate dogmatically defends or attacks a specific scaling framework (SAFe, LeSS, Nexus) without considering how the operating environment is changing.
  • The candidate treats this as a purely hypothetical question with no practical implications. (It has very practical implications for how you staff, organize, and coordinate product development in 2026.)
  • The candidate claims certainty about an uncertain future. The honest answer involves "it depends" and "we do not know yet."

Set 14: How to Ensure Your Organization Fails at AI-Augmented Agile

Background

The following two questions are an empathy exercise where the candidate walks in the shoes of a resistor, where we explore how they can sabotage the productive adoption of AI tools within Scrum Teams.

Some of this sabotage is intentional: people who feel threatened by AI and want to slow its adoption. Some is well-intentioned but destructive: people who believe they are protecting quality, security, or jobs by creating barriers. And some is simply the result of organizational inertia: the same procurement, governance, and approval processes that slow down every technology adoption are applied to AI tools without adaptation.

A strong candidate will recognize these patterns because they have already seen them play out in their organizations. A weaker candidate will struggle to develop realistic sabotage tactics, indicating they have not yet closely observed the organizational dynamics around AI adoption.

The candidate’s scenario:

You are a middle manager in the IT organization. After years of battling the Scrum thingy, you now face a new threat: your Scrum Teams want to adopt AI tools to augment their work. You believe this is another fad that will go away with a little help from your side. As before, you may only use practices that are culturally acceptable within your organization.

Q96: Sabotaging AI Adoption in Scrum Teams

How can you use organizational power to prevent Scrum Teams from productively adopting AI tools?

The following tactics are effective because they look reasonable on the surface. Each one can be justified with arguments about governance, security, or standardization. That is what makes them dangerous.

  • The enterprise mandate: Select a single AI platform through a 12-month procurement process. By the time it is approved, the technology has moved on, and nobody on the team finds the tool useful. Measure "AI adoption rate" as a KPI anyway.
  • Death by approval: Require legal review for every AI tool a Developer wants to try. Set the review turnaround time to 6 weeks. Add a security assessment. Then, a data privacy impact assessment. The tools are never technically "banned," just perpetually "under review."
  • The double standard: Ban AI coding assistants because of "intellectual property risk" while simultaneously deploying AI-generated reports that monitor individual developer productivity. Security concerns apply selectively to tools that give the team more capability but not to tools that give management more control.
  • The Center of Excellence: Create an "AI Center of Excellence" that centralizes all AI decisions. Staff it with people who have never worked on a Scrum Team. Require every team to submit an "AI use case proposal" with ROI projections before any experimentation begins.
  • The efficiency tax: Require every AI-assisted output to go through an additional manual review gate that is not applied to manually produced work. This negates any efficiency gains and creates evidence that "AI does not actually save time."
  • Fear as a tool: Spread concerns about AI replacing jobs. Do this indirectly: forward articles about tech layoffs to team channels, ask pointed questions in All Hands meetings about "how we stay competitive with fewer people," and reference AI productivity studies in performance review conversations. Developers who fear for their jobs will resist adopting the tools that might make them "replaceable."
  • The AI roadmap trap: Demand that the Scrum Master produce an "AI Adoption Roadmap" with milestones, KPIs, and quarterly ROI projections before any experimentation is permitted. This is the same technique that worked for delaying agile transformation: require waterfall planning for a process that should be empirical.

Red Flags:

  • The candidate cannot generate realistic sabotage tactics. (This suggests they have not observed organizational resistance to AI adoption closely enough.)
  • The candidate generates only obvious tactics ("just tell people not to use AI") and misses the subtler, more common forms of organizational resistance.
  • The candidate cannot articulate why each tactic works. The best answers explain the mechanism: why the "AI Center of Excellence" pattern slows things down, or why fear-based messaging is effective even when nobody explicitly forbids AI use.

Q97: Using AI to Undermine Agile Practices

The candidate’s scenario: See Q96 above.

How can you use AI tools themselves to undermine the Scrum Team's agile practices?

This question flips the script. Instead of blocking AI adoption, the saboteur embraces AI enthusiastically and uses the tools to reintroduce command-and-control practices through the back door.

  • Surveillance as a service: Use AI to analyze individual commit histories, PR review times, and Slack message frequency. Present the results as "team health metrics." In practice, this is individual performance monitoring that makes micromanagement data-driven.
  • The automated Daily Scrum: Have AI summarize Daily Scrums (from recordings or transcripts) and automatically distribute "blocker reports" to management. The Daily Scrum stops being a team event and becomes an automated reporting pipeline.
  • The infinite Product Backlog: Use AI to transcribe every stakeholder meeting and auto-generate Product Backlog items from the transcript. The Product Backlog balloons to hundreds of items that were never discussed, estimated, or prioritized through team collaboration. The Product Owner drowns in AI-generated noise.
  • The sentiment replacement: Replace Sprint Retrospectives with "AI-generated team health reports" based on sentiment analysis of Slack conversations and email tone. The Retrospective, which depends on human vulnerability and trust, is replaced by an algorithm that measures proxies for emotions. Nobody has to say anything uncomfortable anymore. Nothing improves either.
  • Algorithmic Sprint Planning: Use AI to "optimize" Sprint Planning by automatically assigning tasks to Developers based on skill profiles, past performance, and availability data. Self-management becomes AI-management. The team loses the agency that makes them a team.
  • The presentation factory: Generate Sprint Review presentations with AI. The slides look professional, cover all the items, and include generated charts. They also strip every piece of context, nuance, and honest assessment that makes a Sprint Review worth attending. The event becomes a checkbox.
  • The quality shortcut: Claim that AI-generated code "does not make the same kinds of mistakes as human code" and therefore does not need the same peer review process. Carve out an exception in the Definition of Done for AI-generated work. Watch code quality degrade over the next three months.

Red Flags:

  • The candidate cannot generate realistic examples. (The best candidates will recognize these patterns because they have already seen some of them emerging in their organizations.)
  • The candidate treats AI tools as inherently neutral and cannot imagine how they would be weaponized for control.
  • The candidate generates only the obvious examples (surveillance metrics) and misses the subtler ones (replacing Retrospectives with sentiment analysis, or using AI to bypass collaborative backlog creation).
  • The candidate shows no awareness that some of these patterns are being marketed as features by tool vendors, making them harder to recognize as anti-patterns.

Conclusion

Every anti-pattern in this article is already happening somewhere. "AI-generated team health reports" are a product category. "Auto-generate backlog items from transcripts" is a feature bullet on vendor websites. "AI-optimized Sprint Planning" sounds progressive until you realize it replaced the team's decision with an algorithm's.

The Scrum Master who thrives in 2026 does not need to be an AI engineer. They need the same skills they always needed: the ability to coach a team through change, the judgment to distinguish genuine improvement from theater, and the courage to push back when a shiny tool is quietly eroding self-management. AI did not change the job description. It raised the stakes.
