The landscape of software engineering is fundamentally shifting. We are rapidly moving past the era of using generative AI merely as an autocomplete coding assistant. Today, high-performing enterprise organizations are deploying autonomous AI agents that act as independent contributors, pulling Product Backlog items, writing code, executing tests, and submitting pull requests.
But how does Scrum change when using autonomous AI?
When you reach a 50/50 human-AI ratio, traditional ways of working begin to fracture. You are now managing a Scrum Team where half the members do not sleep and do not get burned out by repetitive tasks, yet completely lack fundamental business context.
To survive this shift, we must lean heavily into the empirical Scrum pillars of transparency, inspection, and adaptation. Here is how the Scrum framework accommodates the inclusion of non-human intelligence.

Redefining Scrum Accountabilities in a Hybrid Team
Scrum defines three specific accountabilities within the Scrum Team. In an autonomous ecosystem, the way these accountabilities are fulfilled must evolve.
- The Developers: Human Developers must elevate their skill sets. They are no longer just writing boilerplate code; they act as "Agent Orchestrator", tasked with validating the logic generated by their AI counterparts. While AI can generate thousands of lines of code, human accountability cannot be delegated. Senior engineers must transition into architectural oversight roles to ensure localized AI optimizations do not break the broader system.
- The Product Owner: Can an AI agent be a Product Owner? The short answer is no. Product ownership requires deep user empathy, complex stakeholder negotiation, and strategic business alignment, traits that remain exclusively human. Human Product Owners provide the "why" and the "what," while AI agents handle a massive, automated portion of the "how".
- The Scrum Master: The Scrum Master's accountability also evolves. Alongside facilitating human collaboration, they must monitor system logs and API rate limits to ensure the bots are unblocked. They must cause the removal of impediments to the Scrum Team's progress, whether those impediments are human or algorithmic.
The End of Traditional Sizing for AI Agents
Many teams make a fundamental mistake when transitioning to hybrid workflows: attempting to give an AI agent story points.
While story points are not explicitly mandated by the Scrum Guide, they are a common complementary practice used to measure human effort, cognitive complexity, risk, and uncertainty etc.. AI agents, operating continuously without fatigue, do not experience "effort" in the same way a human Developer does.
Instead, tasks assigned to bots should be measured by their compute cost, API token utilization, and, most importantly, the human validation time required. A complex algorithm might take an AI agent three minutes to write, but it might take a human architect three hours to securely review and merge. If you plan your Sprint purely on the AI's generation speed, you will create a massive, unmanageable bottleneck at the human review stage.
Upgrading the Scrum Events for Hybrid Teams
The Sprint is a container for all other events. To successfully implement a hybrid environment, we must adjust how we conduct our events to maximize transparency.
- Sprint Planning: Task attribution becomes the most critical phase of planning. Teams must separate tasks requiring human creativity from those suitable for automated execution. Furthermore, the team must write technical prompts for their AI team members. If an agent lacks the correct API documentation in its initial prompt, the PBI is not "Ready".
- Daily Scrum: Your AI agents don't need coffee, but they do need strict oversight. You do not need autonomous bots to speak in a meeting. Instead, human Developers review the AI's automated output logs to see if any bots failed their test suites or reported low confidence scores. The Daily Scrum shifts heavily toward deviation management.
- Sprint Review: Stakeholders don't care that an AI wrote the feature; they care who owns the outcome. A human lead must contextualize and present AI-generated code to stakeholders, taking full accountability for the security and functionality of the Increment.
- Sprint Retrospective: A retrospective without analyzing your AI's token logs is a missed opportunity. Teams must systematically debug their agentic workflows. If an AI agent failed to deliver a usable component, the team must rewrite the system prompt (their tools and processes) to prevent the error in the future. The team must also discuss mitigating AI burnout, as reviewing massive amounts of AI-generated code is mentally exhausting for human Developers.
Governing the Human-AI Collaboration Loop
Agents are not fire-and-forget tools; they require continuous steering and course correction. Agile leaders must foster a psychological environment where Developers view agents as highly capable, yet heavily supervised, junior engineers.
Successful use of Scrum depends on people becoming more proficient in living the five values. In an AI context, Openness requires visible machine logs, Respect acknowledges the human validation bottleneck, and Courage means rejecting AI Increments that do not meet the Definition of Done.
By applying empirical process control to both human and artificial intelligence, Scrum Teams can safely transition into the future of autonomous software delivery.
